Overview

A health coaching company with 3 coaches was scaling toward 100 to 200 clients per coach when they hit the ceiling: manual meal plan creation, blood test analysis, and CRM admin were consuming their team. Three AI agents now save the equivalent of a full-time employee each day, 273 hours monthly, while launching blood test reporting and personalized meal plans as brand-new services. The return on investment: 11x.

The problem

What was capping the business.

A health coaching company with 3 coaches had each person capped at roughly 100 clients by manual workload. Three bottlenecks were strangling the business:

  • No blood test product. Clients were asking for blood test analysis, but no product existed. At an estimated 100 reports per month at $100 to $130 each, $10,000 to $13,000/month in revenue was sitting on the table.
  • Meal plans were manual. Experienced coaches spent 1.5 hours hand-building each 7-day plan with grocery lists and macro audits. At 35 plans per week, that consumed the equivalent of a full-time employee.
  • CRM was reactive. Coaches manually checked client activity across their legacy coaching software, drafted follow-ups from scratch, and had no systematic way to flag at-risk clients. Churn rose when clients felt ignored during critical fall-off periods.

Coaches were exhausted. Growth had hit a ceiling. And $10,000+/month in new revenue was completely uncaptured.

AI Meal Plan Engine

A custom-trained AI generates 7-day personalized nutrition plans (28 meals, grocery list, food swaps, macro audit) from an intake form. What took a coach 90 minutes now takes 10 to 15 minutes of review. At 35 plans per week, the system recovers 6.3 hours per day.

AI Blood-Test Report Engine

A 12-step pipeline: clients purchase online, fill an intake form, and upload blood test PDFs. The AI extracts 50 to 70 biomarkers, classifies phenotype, and generates a 5-page clinical report with supplement protocols, lifestyle, diet, and exercise recommendations. Two product tiers (Basic and Advanced) were created. Coaches review and approve; the system generates a branded PDF and emails it to the client. This was an entirely new service line the company did not offer before.

AI CRM & Automation System

A customized CRM connected to the legacy coaching software, e-commerce platform, and Slack via automations, covering 8 workflows across 49 steps. A daily rule engine scans 107 clients, pulls activity data, and flags at-risk cases with a reason and an AI-drafted response message. Coaches open their dashboard and see which clients need attention and why, with a suggested message ready to personalize. Onboarding, intake, and cancellation workflows are automated to 80% or more.

All three systems integrate: meal plans and blood test reports are saved to the client's CRM profile.
